How to Conduct a Practical Business Process Review
A useful process review is specific, evidence-based and aimed at decisions. It should leave management with a clearer picture of the work and what to change.

A process review fails when it becomes a catalogue of every activity in the business. It works when it is limited to a process that matters, described as it actually operates, and used to support a management decision.
1. Choose one process with a clear purpose
Select a workflow that affects customers, delivery, cash, quality or management control. Define the start and end. If the boundary is vague, the review will spread and the findings will be harder to use.
2. Map the work as it happens, not as it is supposed to happen
Ask the people who do the work to walk through a recent example. Note the steps, systems, handovers, checks and waiting points. The unofficial version of the process is usually the one that determines performance.
3. Identify friction, not just activity
- Where does work wait?
- Where is the same information captured more than once?
- Where are roles unclear?
- Where do exceptions arise?
- Where does quality get inspected late rather than built in?
4. Clarify ownership
A process without an owner is difficult to improve. Someone should be accountable for how the process performs, even if several people contribute to it. If that accountability does not exist, creating it may be one of the most useful recommendations.
5. Recommend a small number of changes
A long list of suggestions is harder to act on than a short set of priorities. Distinguish between changes that simplify the process, changes that clarify responsibility, and changes that require more time, money or system work. Management can then decide what is realistic.
6. Decide how the process will be kept useful
Processes age. A review should leave the organisation with a simple way of noticing when the process has drifted again: a periodic walkthrough, a named owner, or a short discussion when performance changes.
